Turning a soft Bangkok cluster into a coaching plan

A twelve-outlet dessert franchise asked us to review its inner-Bangkok cluster after two quarters of soft same-store sales. Unit-level charts showed traffic declines concentrated on three neighbourhood shops near new competitors, while labour ratios stayed disciplined. The operator briefing shifted budget from blanket promotions to targeted coaching and local sampling at those three sites. Ninety days later, the client reported stabilised guest counts at two of the three flagged outlets.

Scorecards before a franchisee transfer

Ahead of transferring an eight-unit coffee territory north of Bangkok, head office needed a neutral baseline for the incoming franchisee. We produced peer-grouped scorecards covering sales, labour share, and tickets per labour hour. The pack became the opening document in the handover meeting, replacing a long verbal briefing that had previously left new operators guessing which outlets needed attention first.
