A benchmark pack fails when it becomes a slide deck nobody revisits. Regional managers need time with the charts and a clear ownership of next steps.

Limit the first hour to chain-level patterns: which peer groups are healthy, which cities show soft traffic, and where labour ratios cluster. Resist diving into every outlet immediately.

In the second hour, assign each manager their unit list and ask them to mark two outlets for coaching and one for recognition. Peer discussion surfaces context the spreadsheets cannot—road works, a competitor opening, a long-term vacancy.

Close with written actions: outlet name, owner of the follow-up, and a date within thirty days. Collect those notes before people leave the room; verbal commitments fade by the following Monday.

Follow up two weeks later with a one-page refresh of only the flagged units. Continuous light touch beats an annual binder that sits on a shelf.
